Business Context
Freedom Machine is a family-owned e-bike retailer and tourism operator with multiple locations across Northern New South Wales.
Alongside selling e-bikes, scooters, traditional bikes and accessories online and in-store, the business operates bike servicing and a growing tourism offering centred around e-bike hire and the Northern Rivers Rail Trail.
As the business expanded across retail and tourism, its digital and operational requirements became increasingly interconnected.
The Challenge
Freedom Machine's online store, physical retail operations, inventory and bike-hire systems needed to work more effectively together.
Multiple systems and inventory sources created unnecessary operational complexity, while the website needed to serve very different customer journeys — from someone purchasing an e-bike online to a visitor booking a Rail Trail experience.
The project needed to address both sides of the business: creating a better customer experience while simplifying the technology and systems supporting it.
Our five-step UX-led process takes projects from discovery and requirements through to design, development and testing.
Our UX Process →Strategy & Systems Mapping
Before redesigning the website, we mapped Freedom Machine's existing systems, inventory, point-of-sale, booking and fleet-management requirements.
We researched the available technology and integration options, identified compatibility issues and worked through how the business could reduce duplication and create a more centralised operating model.
This informed the strategy to consolidate retail and tourism around Shopify Plus, supporting centralised inventory across the online store and physical retail locations while connecting with the systems required for bike hire and fleet management.
We run a structured discovery process that defines requirements and plans the right platform before development begins.
Digital Blueprints →UX-Led Design
With the technology direction established, we took the project through our five-step UX-led process — from discovery and requirements through to wireframes, high-fidelity design, development and testing.
A key challenge was creating clear journeys for two very different audiences: customers shopping for bikes and accessories, and visitors looking to hire bikes or explore tourism experiences.
We developed the information architecture, user journeys, wireframes and interactive prototypes before progressing into high-fidelity interface design and the Shopify build.

Building the Tourism Offering
The project extended beyond designing booking pages.
Working with the Freedom Machine team, we helped shape the tourism offering itself — exploring and developing experiences around the Northern Rivers Rail Trail, beach rides, bike hire and packaged experiences such as picnic rides.
These offerings were then incorporated into the same digital ecosystem as Freedom Machine's retail business, with dedicated Shopify page templates and journeys designed specifically for tourism customers. This allowed retail, servicing, bike hire and tourism to live within one cohesive digital experience while remaining clearly differentiated for customers.

We run discovery workshops with stakeholders to explore new ideas and shape offerings together, before moving into design and development.
Discovery Workshops →A More Connected Commerce System
Shopify Plus became the central eCommerce platform supporting online and in-store retail.
The wider strategy included moving the point-of-sale environment from Lightspeed to Shopify POS and connecting the separate hire/fleet-management system with Shopify for in-store hire operations.
This reduced duplicated inventory management and created a more connected relationship between online sales, physical stores and hire operations.
We build custom eCommerce stores on the platform best suited to your business, products and growth plans.

Results
These outcomes relate to the period following launch:
Increased Online Sales
Freedom Machine saw a significant increase in online sales following the launch of the new eCommerce experience.
Sold-Out Daily Hires
The tourism offering achieved sold-out daily bike hires following launch.
Connected Online & In-Store Retail
The move toward Shopify across eCommerce and point-of-sale created a more connected inventory environment across online and physical retail.
Less Operational Complexity
Consolidating systems and reducing duplicated inventory management simplified administration across the business.
One Digital Home for Retail & Tourism
Bikes, accessories, servicing, hires and tourism experiences were brought together within one cohesive Shopify platform while retaining distinct customer journeys.
An Identity, Formalised
Freedom Machine already had established logos and a recognisable visual style. The project developed and formalised that identity into a more consistent digital design system and applied it across the new eCommerce and tourism experience.
Print & Brochure Design
Alongside the digital experience, we created print brochures and supporting collateral to bring the refreshed brand to life across Freedom Machine's physical touchpoints.
